  • Weld it when the crack is in the shell or sidewall, or it is a cracked weld seam, and the surrounding steel is still solid. This is usually a same-day, on-site fix.
  • Lean replace when the crack runs through a structural corner or the lip/cutting edge, the shell has worn paper-thin, or the same crack keeps coming back (that is fatigue, and a weld will not outrun it).
  • The real decision is money, not metal. Compare a day or two of downtime against the price of a new bucket plus its lead time. On a mid-size machine that math almost always favors a fast repair.
  • A field weld is not a bead over the gap. Done right it is clean, stop-drill the crack tips, gouge and vee to sound metal, preheat, fill with low-hydrogen, then hardface the wear surface. Skip steps and it cracks again next week.

Here is what most "how to fix a cracked bucket" answers online get wrong: they either argue welding technique on a forum with no sense of when it is worth doing, or they run a "5 things to consider" list that exists to sell you a new bucket. Neither one gives you the actual decision. A cracked bucket is not automatically scrap, and it is not automatically a quick weld either. The call turns on two things you can read in about five minutes at the machine: where the crack is, and whether the steel around it is still sound. Get those right and you stop either throwing away good buckets or chasing cracks that keep tearing back open. This is how a field welder makes that call, and what the repair actually involves when the answer is weld it.

Start here: the 4-question repair-or-replace field decision

Before you price a new bucket or call anyone, walk the machine and answer four questions. Each "yes" pushes you toward replace. Mostly "no" means you have a weld candidate.

  1. Does the crack run through a structural corner, the lip, or the cutting edge? The shell and sidewalls are repairable all day. The load-bearing corners, the lip casting, and the cutting-edge/adapter zone are where the whole bucket's strength lives. A crack through those is a much bigger job and often a replace.
  2. Is the shell worn paper-thin around the crack? Press and look at the metal next to the tear. If the plate has abraded down to where it flexes or is see-through-thin, there is nothing solid to weld to. Welding thin, worn-out steel just moves the crack an inch.
  3. Has this same crack been welded before and come back? A crack that returns in the same spot is fatigue, not a one-time overload. Another weld buys weeks, not years. Two return trips is your signal the part is done.
  4. Is the bucket old, mismatched to the machine, or already scheduled to be retired? If it is near end of life anyway, spend the repair money toward the replacement instead.

If you answered "no" to most of these, you almost certainly have a weld-repair, and probably a same-day on-site one. If two or more are "yes," get a replacement price before you spend anything on welding.

Read the crack by location (this is what actually decides it)

Crack length is the wrong thing to fixate on. A two-foot crack in the shell is routine; a two-inch crack in the wrong corner can total a bucket. Here is how each location reads.

  • Shell and sidewalls (the flat faces): The most common crack, and the most repairable. These come from digging stress and abrasion thinning the plate. If the base metal beside the crack is still sound thickness, this is a straightforward gouge-and-weld, usually on-site the same day.
  • Cracked weld seam (a factory or prior weld, not the plate): Very common and often misread as a "broken bucket." A joint let go, the parent steel is fine. You gouge the failed weld out and lay a new, full-strength one. Good repair candidate.
  • Heel and wear-strip area (the bottom rear that drags): Cracks here usually pair with heavy wear. Repairable if there is still meat left, but this is exactly where thin-shell replace calls come from. Read the thickness before you commit.
  • Structural corners and gussets: Where sidewall meets shell meets lip, the boxed corners that carry the dig load. A crack here is a red flag. Sometimes repairable with reinforcement plate, often a sign the bucket is overstressed or near done. Get a second look before welding.
  • Lip, cutting edge, and tooth/adapter mounts: High-hardness, high-load parts, frequently cast or high-carbon. Adapters and worn edges are usually replaced and re-welded as components rather than crack-chased. A crack into the lip casting itself often means replacement.

Match your crack to the list above before you talk cost. The shell and seam cracks are your "weld it" majority. Corners, lip, and a worn-thin heel are where "replace" lives.

The on-site field weld process, step by step

When the answer is "weld it," here is what a correct field repair looks like, so you know whether the work being done to your bucket is the real thing or just a cosmetic bead. Skipping any of these is why cheap weld jobs tear back open.

  1. Clean the area. Grind and wire-wheel the crack and several inches around it back to bright, bare metal. Remove all soil, rust, paint, and grease. Weld metal will not bond to contamination, and dirt is a crack starter.
  2. Stop-drill the crack tips. Drill a small hole at each end of the crack to blunt the tip and stop it from running while you work. Drilling a hole at a crack tip to arrest it is a standard crack-repair step in steel structures.
  3. Gouge and vee it out. Grind or air-carbon-arc gouge the crack out to its full depth until you reach sound, crack-free base metal, and prepare a V-groove so the weld can penetrate the full thickness.
  4. Preheat. Bucket steel is hard, high-carbon-equivalent plate, so it needs preheat to avoid cracking as the weld cools. Preheat the joint to roughly 300 to 400 degrees F before welding, based on plate grade and thickness.
  5. Fill with low-hydrogen weld metal. Weld the groove out in passes using a low-hydrogen process and filler (for example a low-hydrogen stick electrode in the E7018 class, or a matching higher-strength low-hydrogen electrode for high-strength plate), controlling interpass temperature and letting it cool slow.
  6. Hardface the wear surface. On the digging and abrasion faces, cap the repair with a hardfacing overlay so the fix wears at the same rate as the rest of the bucket instead of dishing out early.

Because the truck carries the grinder, the gouging setup, preheat, and the welder, all of this happens at your yard or jobsite. That is the difference between the machine being down for hours versus days.

A note on the steel. Buckets are built from abrasion-resistant (AR) plate, hard steel in roughly the 350 to 500 Brinell range depending on grade. That hardness is exactly why preheat, low-hydrogen filler, and controlled cooling matter. Weld hard plate cold and fast and you get a brittle heat-affected zone that cracks on the next dig. Get the process right and a shell repair can outlast the rest of the bucket.

The downtime math (run your own numbers)

The repair-vs-replace decision is really a money decision, so put real numbers on both sides before you choose.

Cost of downtime. Add up what the idle machine costs per day: the operator standing around, the rented machine still on the clock, the crew and subs waiting on that hole to get dug, and the schedule slipping toward liquidated-damages territory on a deadline job. For a working excavator on an active DuPage site, a day down is rarely cheap, and it is often the biggest number in this whole equation.

Cost of replacement. A new bucket is not just its price tag. It is the price plus lead time, and lead time is the killer. If the correctly-sized bucket has to be ordered and shipped, you are down for those days no matter what you spend. Trucking the machine or the bucket to a shop and back adds its own days on top.

A good field welder will also tell you when NOT to weld. Welding the wrong thing, or welding in the wrong conditions, is how a bucket fails under load or how someone gets hurt. Stop and reassess when:

  • The crack keeps coming back. Fatigue cracks that return after a proper repair are telling you the part is at the end of its service life. Chasing them is throwing good money after bad. Repair and retrofit of fatigue cracks in steel is a real engineering discipline, not a quick bead, and returning cracks are its warning sign.
  • The steel is worn out. If there is no sound base metal to weld to, welding it is cosmetic. It looks fixed and fails on the next bucket-full.
  • It is a certified or structural component beyond a bucket. Rollover structures (ROPS/FOPS), boom and stick structural members, and pressure components are not field crack-patches. Those get engineered repair or replacement.
  • You cannot make the area safe to weld on. Hydraulic lines, accumulators, and any pressurized or fuel-adjacent area have to be relieved, isolated, and cleared before any heat goes near them. Field welding follows the same welding, cutting, and hot-work safety rules as any other job, and that comes first, ahead of speed.

Short version: weld the shell and the seams when the metal is sound, and walk away from fatigue-cracked, worn-out, or safety-critical parts. A welder who will tell you to replace something is worth more than one who welds everything.
